How to choose a 3PL without relying on a sales pitch

A strong 3PL decision connects the brand's operating requirements to evidence: system demonstrations, references, facility diligence, normalized pricing, written SLAs, and a realistic launch plan.

Start with non-negotiables

Separate true requirements from preferences. A provider that cannot meet essential retail routing, temperature, lot control, geography, cutoff, or integration requirements should not advance because of a persuasive presentation or low headline rate.

Score capability and operating fit

Evaluate order and SKU complexity, current client mix, facility layout, labor model, peak planning, inventory controls, exception management, carrier options, account coverage, and experience with your sales channels and product category.

Validate the systems and the team

Ask for a live workflow demonstration using representative orders and exceptions. Meet the operators who will run the account, review escalation paths, and speak with references that resemble your volume and channel mix.

Negotiate measurable commitments

Translate sales statements into contract language and service levels. Define implementation milestones, inventory accuracy, receiving, order cutoff, ship confirmation, returns, reporting, remedies, rate changes, insurance, data access, transition assistance, and termination rights.
